Z1000 LTD rough running- help please

Hello,
Just to say, I am not that good a mechanic but I am trying to learn, so I may write things here that you may think are draft so please tell me I am grateful of the help.
I got the bike and since I have had it is ale=ways ran rough, lumpy, back fires etc. So I changed the plugs, caps, leads and coils. I have taken the carbs apart and cleaned them, and checked the jets, the float heights, the diagrams and it all looks good. BUt it is still the same. Then I checked the inlet rubbers- all OK. Now this is where I am getting confused- I put the vacuum gauges accross the carbs and turned over the engine and originally I only had a vacuum on No1, nothing on the others. So I assumed that there must be an issue with the carbs 2,3 and 4 not getting a vacuum , a leak or something- is that right?
Anyway so I thought, well No1 was ok, so I will take items off No1 and swop with No4 and see if it makes a difference. I swopped the diagramm, and the bowl, it made no difference at all. In fact nowwhen I turn it over I get no vacuum on anything.
I have ordered a compression tester, but when I block the inlet port off with a rubber glove, it will pop it, so I guess the engine is sucking. It does this on all cylinders. Also when I turn it over I do get compression through the plug holes.
I am completely confused now, and I realy dont know what to do. If anyone has any ideas that I can try I would be really happy. I just want to get it done so I can go out on it.

check the compression & make sure there are no pin holes in the diaphragm rubbers ?

I am pretty sure the diagramms are ok, because when i push the sliders up and block the air way they stay up intill the pressure is released, but I will check ompression, when the tester arrives- thanks

Take the carb to engine rubber off of number 4 and check mating face to see if its wet, if it is its leaking, replace all 4.

I have taken them off and checked and resealed them, it is still the same.

Check out this site look down to where it says syschronise carbs,learnt lots of this site ,very good,have had similar probs with these cv type carbs meself.

What are the o rings like on the plugs where the pilot jets are also o rings on float needle seat ?.

I havent checked them, I will look tomorrow. would that cause me the problems do you think?
Are they the bits you get in the carb refurb kits?

I was told by Andy at NRP carbs that they are always overlooked, he's got them in stock. :D
